Project all three beams on to a circular diffuser 50 mm diameter - "opal
glass" or frosted glass or acrylic.
Put an iris diaphragm to vary the diameter. Maybe a Fresnel in contact to
direct the light onto the projection lens.

Try two plano-vex lenses nose-to-nose.

Adjust iris diaphragm diameter as you vary the lens distance.
This will be much cheaper than a zoom lens, and is less likely to vary so
much in illumination level.
